CASE STUDY 5
Digital Insurance Distribution
Turning a weeks-long manual appointment process into a scalable digital distribution capability supporting thousands of independent agents nationwide.
Industry: Specialty property insurance
Business Context: National independent-agent and direct to consumer distribution
My role: Creative Director, leading digital product & transformation
Focus: Digital distribution · Workflow transformation · Operating scale
The Constraint
The constraint was not demand for distribution. It was an operating model that made every new relationship expensive to establish and slow to activate.
Independent agents were essential to distribution, but becoming appointed to sell the company's products was slow and heavily administrative.
Applications moved through fax and mail. Licensing documentation was submitted manually. Employees reviewed applications and credentials, agreements required physical processing and executive signature, and welcome materials were mailed after approval.
The process typically took three to four weeks and required multiple employees to manage administrative steps that did little to strengthen the agent relationship.
As distribution expanded, the issue became larger than appointment processing. The company needed a more scalable way to determine eligibility, establish the agent relationship, manage required information, and move producers from interest to productive participation.
The System
Eligibility Screening
Online qualification moved basic eligibility decisions to the beginning of the process, reducing unnecessary administrative review.Automated Verification
External licensing data supported automated credential verification and reduced dependence on hard-copy documentation and manual checks.Digital Agent Profiles
Structured digital profiles created a consistent source of agent and agency information that could support the relationship beyond initial appointment.Electronic Agreements & Appointment
Digital agreements and workflow replaced fax, mail, physical signatures, and sequential administrative handoffs with a faster, more controlled process.Digital Onboarding & Access
Approved agents received digital welcome materials and entered a required platform that became the foundation for accessing the company's products and distribution resources.
I designed a digital distribution platform that moved agent eligibility, appointment, onboarding, and ongoing access into one structured operating environment.
“A better system did more than save time. It changed how much distribution the organization could support.”
My Role
My role expanded from marketing support into digital product and transformation leadership as I identified opportunities to redesign how agents interacted with the company.
I led the capability from concept through implementation and adoption.
Defined the digital experience and end-to-end appointment workflow
Translated business, licensing, and operational requirements into platform requirements
Designed the information architecture and user experience
Partnered with contract development resources on implementation
Integrated external licensing verification into the workflow
Led requirements definition, testing, and implementation
Developed training and onboarding for internal teams and agents
Led adoption as the platform became the required distribution environment
Continued evolving the platform as distribution needs expanded
The Result
Reduced agent appointment from weeks to one business day while enabling nationwide distribution to scale without proportional headcount growth.
-

Faster Market Access
Agent appointment moved from approximately three to four weeks to one business day, dramatically reducing the time required to establish a new distribution relationship.
-

Scalable Distribution
The platform ultimately supported approximately 6,000 appointed agents nationwide and became core infrastructure for the company's independent-agent channel.
-

Greater Operating Capacity
The existing five-person operations team absorbed increased appointment volume without proportional headcount growth.
-

Higher-Value Support
As manual administration declined, employees could redirect time toward onboarding, support, adoption, and helping agents become productive more quickly.
The visible change was a faster appointment process. The more important transformation was creating reusable infrastructure for establishing and supporting thousands of distribution relationships.
Eligibility rules, verification, agreements, agent information, onboarding, and access became part of one coordinated system rather than a sequence of manual transactions.
That changed what the organization could support. Growth no longer required administrative effort to increase at the same rate as distribution.
The most valuable digital transformations do more than replace paper. They redesign the economics and capacity of the operating model.
WHAT THIS DEMONSTRATES
The Shift
FROM
A paper-based appointment process dependent on manual review, physical documentation, and weeks of administrative processing.
TO
A scalable digital distribution capability that could qualify, appoint, onboard, and support thousands of agents efficiently.
